Automation Discovery Framework
A structured way to find the processes where automation and AI agents will pay off, moving from a broad process inventory through three gates to a small backlog of candidates, each with a design and a business case.
Purpose
Why it exists
Automation projects often start from a tool rather than a process. The result is automation of work that was never worth automating, or of processes too unstable to automate reliably.
The Automation Discovery Framework starts from the work itself. A broad inventory of processes passes three gates: is the process stable, frequent and clear enough; are the data and system access available; and is the value large enough to justify the change. Only candidates that pass all three are designed in detail.
The framework covers rule-based automation, document processing and AI agents alike. It chooses the simplest approach that works for each step, and it states explicitly where a human decision must remain in the process.

Inventory
List candidate processes with their owners, volumes, the systems involved and the problems the people doing the work experience.

Screen
Apply the first gate to the whole list: stability, frequency, clarity of rules and availability of data. Most candidates stop here, for good reasons.

Deep-dive
Observe the remaining processes in practice, map exceptions and decision points, and measure where time and errors actually occur.

Design the automation
Choose the right approach for each step (rules, document AI, an agent or a human decision) and define controls, escalation and monitoring.

Business case and backlog
Estimate effort, benefit and risk, and order the candidates into a delivery backlog with the first pilot defined.
