Opportunity Matrix
A way to compare candidate AI and automation use cases on business value and feasibility, so that investment goes first to the opportunities that are both worth doing and possible to deliver.
Purpose
Why it exists
Most organisations have more ideas for AI than they can fund. The hard part is choosing: the most visible idea is not always the most valuable, and the most valuable is not always feasible with today’s data and systems.
The Opportunity Matrix scores each candidate on two dimensions. Value covers business impact, strategic fit and how often the process runs. Feasibility covers the availability and quality of data, technical complexity, integration effort and organisational readiness. Scores are set together with the process owners, and the assumptions behind them are written down so they can be revisited as facts change.
Every candidate ends up in one of four quadrants, and each quadrant has a different next step. That turns a long list of ideas into a portfolio decision the leadership team can defend.
What it needs
- 01A long list of candidate use cases, from workshops or current initiatives
- 02Process owners who can estimate volumes, effort and value
- 03A view of the data and systems each candidate depends on
- 04The strategic priorities that value is weighed against
Method
How it works
Higher value · Easier to deliver
Start now
High value and feasible today: candidates for a pilot.
Higher value · Harder to deliver
Prepare the foundations
High value, blocked by data, systems or skills: plan the enablers first.
Lower value · Easier to deliver
Automate selectively
Easy but modest value: bundle, or automate when capacity allows.
Lower value · Harder to deliver
Park
Low value and hard to deliver: revisit when circumstances change.

Step by step
The steps in detail
01
Collect candidates
Gather ideas from leadership, operations and current initiatives, and describe each one in the same short format: process, problem, users and the change expected.
02
Score value and feasibility
Score each candidate on the value and feasibility criteria with the people who know the process, recording the assumptions behind every score.
What happens
- Value: impact, strategic fit, frequency
- Feasibility: data, complexity, integration, readiness
03
Place and challenge
Plot the candidates on the matrix and challenge the outliers in a working session, so the result reflects shared judgement rather than one person’s view.
04
Decide next steps
Agree the next step for each quadrant and select the first candidates for a pilot or a business case.
Outputs
What you receive
- 01
Scored use-case register
Every candidate described in one format, with its scores.
- 02
Opportunity matrix
The agreed placement of every candidate across the four quadrants.
- 03
Shortlist with next steps
The first candidates to pursue, and what each needs next.
- 04
Assumptions log
The assumptions behind the scores, ready to be revisited.

Automation Discovery Framework
A structured way to find the processes where automation and AI agents will pay off, moving from a broad process inventory through three gates to a small backlog of candidates, each with a design and a business case.

AI Readiness Framework
A structured view of how ready an organisation is to create value with AI, across six axes: Strategy & Leadership, Processes & Use Cases, People & Adoption, Data, Technology, and Governance & Risk. It turns a general ambition into an evidence-based baseline and a short list of prioritised actions.

Transformation Blueprint
A single-page structure for an AI and digital transformation roadmap: four workstreams planned across three horizons, so that use cases, data and platforms, people and governance move forward together.
