Methodology
Transformation Blueprint
A single-page structure for an AI and digital transformation roadmap: four workstreams planned across three horizons, so that use cases, data and platforms, people and governance move forward together.
Purpose
Why it exists
Roadmaps often fail because they list projects without the enablers those projects depend on. A use case planned for next quarter needs data that is not ready, a platform that has not been chosen, or a team that has not been trained.
The Transformation Blueprint makes these dependencies visible. It plans four workstreams side by side across three horizons: Now, Next and Later. Every item in the use-case workstream must be backed by the data, platform, people and governance items that make it possible, and each horizon carries its own business case so funding can be committed one step at a time.
The blueprint is the main output of a strategy and roadmap engagement. It then becomes the reference for the build work that follows, and it is reviewed on a fixed rhythm rather than rewritten from scratch.
What it needs
- 01Results of a readiness assessment or an opportunity analysis
- 02Strategic objectives and the planning horizon
- 03Budget envelopes and funding cycles
- 04Current initiatives and commitments that must be respected

How it works
| Workstream | Now0–6 months | Next6–18 months | Later18 months + |
|---|---|---|---|
| Use cases | A first pilot in one process | Proven use cases extended to more units | New use cases on shared foundations |
| Data & platforms | Data for the first use case and a minimum path to production | Shared data products and platform services | Reusable components across the organisation |
| People & operating model | Sponsor, product owner and AI literacy for key roles | Role-based training and a small internal team | AI capability embedded in business teams |
| Governance & risk | AI policy and use-case risk classification | Oversight, monitoring and review routines | Governance built into standard processes |

Step by step
The steps in detail
01
Anchor on outcomes
Translate strategic objectives into a small set of outcomes the transformation must deliver, each with a measure and an owner.
02
Sequence use cases
Place the prioritised use cases across the three horizons according to value, readiness and dependencies.
03
Plan the enablers
For each use case, plan the data, platform, people and governance work that must be in place first, and align it to the same horizons.
04
Build the business case
Estimate costs, benefits and risks per horizon with explicit assumptions, so funding decisions can be taken one horizon at a time.
05
Set the operating rhythm
Agree how progress is reviewed, when the blueprint is updated and who can change priorities.

A structured way to find the processes where automation and AI agents will pay off, moving from a broad process inventory through three gates to a small backlog of candidates, each with a design and a business case.

AI Governance Toolkit
A practical set of policies, templates and routines for using AI responsibly: who decides, how use cases are classified by risk, how systems are documented, how people stay in control and how incidents are handled. Proportionate by design, and built to work alongside applicable regulation.
